Speaking just for me, I would go with real time. If I had known that Ariadne had the ability to shapeshift from day one, my interactions with her would have been completely different. I acted on the assumption of #2 anyway, which I think worked out well? Gives characters a chance to get their footing, before they deal with WHAT I HAVE POWERS NOW!?!
